How do you work out your revenue per square foot?

Divide last year's sales by the square footage on your lease. Toast writes the formula as Annual Sales / Total Square Feet of Restaurant = Sales Per Square Foot. Its benchmarks guide, written by Tessa Zuluaga, puts the full-service target at $150 per square foot or better. Limited service should aim for $200. Fast casual can reach about $500, because those rooms are small and they turn hard.

Say it comes back at $300. That clears the full-service target twice over, so you file it and feel reasonably good about the building. Then Wednesday happens. Half the room sits empty from open until seven, and the number you just calculated has nothing to say about it.

Why will that number never find your idle floor?

Because it is one blended figure covering every square foot you own, and most of those feet were never going to hold a guest.

Toast is explicit that the calculation counts the whole interior, kitchen and restrooms included. So the walk in is in there. So are the dry store, the office, the prep line, and the hallway to the restrooms. All of it sits in the divisor next to your best four top.

Blend enough different things together and the result stops describing any of them. Two restaurants can both report $300 and be nothing alike. One has a tight kitchen and a dining floor that hums. The other has a huge kitchen and a dining floor running at half of what it could. Same number, opposite problems.

Your kitchen is not the thing to fix. It is supposed to cost money and sell nothing on its own. The question is narrower than the whole building.

Which of your square feet are supposed to sell?

Split the floor plan into two piles. Selling space is anywhere a guest can sit, stand, or spend. Support space is everything that makes selling possible without selling anything itself.

  • Selling space. The dining floor, the bar, the patio, the counter, and the waiting area.
  • Support space. The kitchen, prep, the walk in, dry storage, the office, restrooms, and service corridors.

Print the floor plan and draw the line with a highlighter. It takes about ten minutes, and you will argue with yourself over two or three zones. The waiting area is the one worth arguing about, and we come back to it.

What happens when you count only the selling feet?

The number roughly doubles, and for the first time it is telling you about your floor instead of your building.

Take an illustrative full-service restaurant. Every input below is made up for the example, so run your own rather than borrowing these. It has 2,800 square feet on the lease and did $840,000 in sales last year.

Across the whole building, $840,000 divided by 2,800 is $300 per square foot. Across selling space only, $840,000 divided by 1,500 is about $560 per selling square foot.

Now push it one step further, because this is where the room gives itself up. The waiting area sells nothing. Guests stand in it and hand over no money. Take those 150 feet out and the feet that genuinely sell are carrying about $622 each.

That gap is the whole point. One hundred and fifty square feet sit in the selling half of your room and contribute nothing, and your dining floor and bar quietly cover for them.

What does an idle selling foot cost you?

Whatever your rent works out to per square foot, and you can get that figure in about two minutes.

The National Restaurant Association put occupancy costs for full-service restaurants at a median of 5.7 percent of sales in 2024, drawn from its 2025 Restaurant Operations Data Abstract with more than 900 operators responding. Limited service came in at 5.2 percent. Urban full-service rooms ran 6.0 percent against 5.5 percent in the suburbs, so adjust toward your own end of that.

Apply the full-service median to the illustrative restaurant. 5.7 percent of $840,000 is $47,880 a year in occupancy cost. Spread over 2,800 square feet, that is $17.10 per square foot per year.

The cost of trying something in a small stretch of floor is smaller than most owners assume.

So the 150 foot waiting area charges about $2,565 a year and returns nothing. Twelve of those feet cost about $205.

That $205 is the real test, and it is a low bar. Almost anything that earns steadily beats leaving the space empty. If you want the same arithmetic run on a corner rather than a zone, pricing one dead corner walks through it end to end.

What can earn in twelve square feet?

More than the size suggests, which is exactly why it is worth pricing before you write it off as too small to bother with.

Here is what usually gets considered for a space that size, and what each one asks of you.

  • Another two top. Adds covers, and only earns when the room is full enough to seat it. It also needs a server walking to it. In the hours you are trying to fix, it is idle floor with a tablecloth on it.
  • Retail or packaged goods. Real revenue, and real inventory. You buy it, count it, and mark it down when it does not move.
  • Vending. Hands off and cheap to add. The ceiling is low and it is hard to place in a full-service dining room.
  • Placed entertainment on a revenue share. The operator owns the equipment and services it. You provide the floor and a wall outlet.

A standard install is two machines plus a redemption kiosk, about 6 ft by 2 ft, which is roughly 12 square feet. One machine on its own is about 2 ft by 2 ft, and machines are delivered in pairs. The kiosk is also about 2 ft by 2 ft. It runs off a standard 120V wall outlet. The footprint and the clear space around it are worth measuring before you commit the zone.

The split of work is the part that matters for a waiting area. You provide the floor space, the outlet, and staff who know what is on it. The operator provides the machines, the kiosk, delivery, installation, service, maintenance, collections and reporting. $0 setup. $0 maintenance.

Be precise about the equipment, because in a room that serves families it is the first question anyone will ask. Foxfire builds a no-chance video game system. What should you measure first?

Your own split, not the illustrative one above. Three steps, and you can finish them this week.

  1. Run the whole building number. Annual sales divided by total square feet. That is your baseline and your benchmark comparison.
  2. Split the plan, then run it again. Selling pile and support pile. Divide the same annual sales by the selling pile only.
  3. Price the zones that earned nothing. Inside the selling pile, mark every zone that took no money last year. Multiply its square footage by your occupancy cost per square foot.

Step three is where the argument usually ends, because the idle zones are always smaller than owners expect and the rent on them is always real. If your problem turns out to be hours rather than feet, the same room measured against the clock is the other half of this.
